March 2024. Fourteen trucks. Fourteen steering complaints.
My fleet manager dropped the inspection sheets on my desk with the kind of sigh you learn to recognize after six years of managing parts procurement. Steering play at the wheel. Fluid weeping around the power steering gear box. A clunk that got louder over expansion joints.
I oversee a mixed fleet: 120 delivery vans and 18 older chassis-cab trucks. Annual parts spend runs around $180,000. When you manage a budget like that, you do the math before you do anything else.
The dealer's estimate: $1,340 per truck for a replacement steering gear, parts and labor. Fourteen trucks. You can finish that multiplication yourself.
I didn't like the number. So we didn't order anything yet.
When a TRW Steering Box Adjustment Fixes It (and When It Doesn't)
Our trucks use TRW power steering gear boxes—TRW has been a major original-equipment supplier for steering systems on commercial trucks and vans for decades. The recirculating-ball design has an adjustment screw that let us check whether the box was truly worn, or just loose. The factory workshop manual calls it the sector shaft preload adjustment.
It's a two-step procedure: set the worm bearing preload first, then adjust the over-center drag on the sector shaft. You disconnect the pitman arm and use an inch-pound torque wrench. It is not a “tighten it until it feels good” job, no matter what forum threads say.
Our lead mechanic did this on the first truck. Twenty minutes. Steering wheel play dropped from about ten degrees to about two. Parts cost: zero. Labor cost: one shop hour, roughly.
Everything I'd read about loose steering said “replace the gear box.” In practice, four of the fourteen trucks were just out of adjustment. And I had a prior data point: in Q2 2023, two trucks had the same symptom, and one of them was fixed this way—still on the road without a complaint, as of this writing. It's a small sample. But it's why we checked before buying.
Four trucks down. Ten to go.
Why We Replaced the Rest with TRW Power Steering Gear Boxes
For the ten genuinely worn units, I pulled three quotes:
- A remanufactured steering gear box, no brand control: about $240 plus a $120 core charge.
- A new TRW power steering gear box from a distributor: $430–$580 depending on the exact model (as of March 2024—verify current pricing).
- Dealer-branded new unit: $780.
The reman quote looks tempting. To be fair, remanufactured steering gears have their place, and one of our trucks has been running one since 2022 without problems. But our own procurement records told a different story: across the previous 18 months, we had installed 12 reman steering parts fleet-wide, and 3 came back with leaks or premature play. Replacing one means paying labor twice. At $95 per shop hour, the $240 reman unit gets expensive fast.
The new TRW units cost more upfront. They also had a return rate of zero in our tracking system. That's a small sample, and I won't pretend it's a statistical study. But it was enough for our decision.
Why does this matter? Because the total cost of a part is not its invoice price. The invoice price is just the ticket for admission.
We ordered ten TRW steering gear boxes, plus fluid and labor. Total steering spend came to about $6,400—against the dealer's $18,760 replacement plan. And we saved four trucks from an unnecessary part swap.
The Monroe 58654 Shock Absorber and the Piston-vs-Gas Question
While the steering boxes were on order, the same trucks needed shocks. Nothing dramatic—just tired units after 30,000-plus miles of stop-and-go work.
Our cross-reference list pointed to the Monroe 58654 shock absorber. If you've ever searched “piston vs gas are they different” while comparing shocks, here's what I've learned:
Every shock absorber has a piston. The piston moves through oil—that's the damping. “Gas” in a gas-charged shock is a low-pressure nitrogen charge in a separate chamber, and it reduces oil foaming and fade on rough roads. It is not a replacement for the piston, and it's not a gimmick.
We had two choices: a basic hydraulic-only unit at $51, or the gas-charged Monroe 58654 at $72. On a 20-shock order, the difference is $420. That's real money. But our fleet service logs showed the hydraulic units averaged about 22,000 miles before ride complaints started, while the gas-charged units consistently passed 35,000. Choosing hydraulic would have saved $420 now and cost more in labor and downtime later. For our duty cycle, gas-charged was the right call.
The 'Free' Carbon Filter Air Purifier That Wasn't Free
Now the part of this story that really stuck with me.
One vendor quoted the full order—steering boxes and Monroe shocks—and added a sweetener: a free carbon filter air purifier for our parts storage room. The space gets dusty in summer, and our office manager had asked me about one a few weeks earlier. Convenient timing.
I almost said yes. Then I did what I've done since I got burned on hidden fees twice back in 2022: I asked for line-item pricing instead of a bundle.
The shock unit price in the bundled quote was $9 higher per shock than a transparent quote from a manufacturer-authorized seller. On 24 shocks, that's $216. The “free” carbon filter air purifier retailed for about $89 (as of March 2024, at least). We would have paid $127 for the privilege of thinking we received a gift.
That's the transparency lesson in its purest form. I've learned to ask “what's NOT included?” before I ask “what's the price?” The vendor who lists everything upfront—even if the total looks higher—usually costs less in the end. A freebie is never free. It's just moved to a line item you haven't seen yet.

What This Actually Cost Us
Here's the honest ledger from our cost tracking system: roughly $6,400 for steering parts, fluid, and labor for the 10 TRW replacements plus 4 adjustments; about $2,300 for the 20 shocks, parts and install. Total: approximately $8,700.
The dealer's replace-all-fourteen plan for steering alone was $18,760. We spent about 54% less, and six months later, none of those trucks has come back for steering work. The clunk is gone. The drivers stopped complaining.
But the real saving wasn't the $10,000. It was the habit of asking better questions before spending.
What I'd Do Differently (and What I'll Keep Doing)
A few rules I now apply to every large parts order:
- Check adjustment before buying a replacement. A TRW steering box adjustment is a legitimate step in the service manual, not a garage myth. But it has limits: if the box is leaking badly or the internal wear is audible, no adjuster screw will save it. Verify the procedure for your exact vehicle before touching the locknut.
- Price the whole life, not the part. Remanufactured steering boxes can be fine. New TRW units were better for us because our data said so.
- Don't confuse “gas-charged” with “fancy.” The Monroe 58654 was worth its small premium because it lasted longer in our fleet. Your mileage will literally vary.
- Ask for line items. A free carbon filter air purifier is a nice gesture. Just make sure its cost isn't hiding in the per-unit price.
My experience is based on one mixed fleet in the mid-Atlantic—roughly 140 vehicles tracked over 6 years. If you're running heavier trucks or lighter vans, your failure rates and pricing will differ. I can't tell you which part number to buy. I can only tell you what questions to ask.
Start there. It's cheaper than the alternative.
