It Started With a Puddle of Power Steering Fluid

Last April, I was standing in our shop's parking lot holding a steering gear box that was dripping fluid onto the asphalt. The job had come back. Again.

Here's what surprised me: people think timing chains fail because they're cheaply manufactured. Actually, in the engine we tore down, the oil was 6,000 miles overdue. The tensioner was worn. The chain had stretched past spec. The chain was a victim of its environment, not a defective part.

The "chains are fragile" thinking comes from an era when aftermarket chain quality was inconsistent. That's largely changed. Today, maintenance failures cause timing chain problems more often than part defects do.

How I Buy Parts Now

Six months of "savings" cost us at least $4,200 in rework, warranty claims, and lost trust. I added it up when writing this. The bonus I got for cutting 10% off the budget? Less than half of that number.

So I changed the rules:

  1. No safety-critical parts get sourced on price alone. Steering, braking, ignition, and suspension components must meet OEM spec or better. No exceptions. These are the systems where failure means someone gets hurt.
  2. I calculate total installed cost, not part price. The formula: part price + labor + (failure probability × redo cost). A $42 part with a low failure rate beats an $18 part with a high failure rate when the redo costs $300.
  3. I track vendor reliability. Two defective batches and the vendor is gone.

I built a simple TCO spreadsheet that takes part price, expected life, labor cost, and failure rate, and calculates cost per 10,000 miles. It's saved us more than the 10% the owners originally asked for.

Here's a concrete example. TRW shock absorbers run about $60-70 per unit for most cars (based on aftermarket distributor quotes, January 2025; verify current pricing). A budget shock is around $35. Labor is the same: $120 either way. But our warranty records show budget shocks needed replacing about twice as often as TRW units.

So over 60,000 miles: two budget shocks ($70 + $240 labor = $310) versus one pair of TRW shocks ($65 + $120 = $185). That's a $125 total cost difference in favor of the "expensive" part—before you factor in customer trust and repeat business. I'm not saying OEM-spec parts are right for every situation. If someone's selling a car next week and just needs it to pass inspection, a budget part might get them there. But if the car stays on the road under our name, we install the part we'd put on our own vehicles. That's not a marketing line. It's cheaper.

I still get asked why our parts costs are sometimes higher than the shop down the street. The answer is simple: because I want the total cost of the repair to be lower.

The $18 seal was a bargain for exactly eight weeks. Then it became a $428 problem. You don't have to make the same mistake I did to learn the difference between price and cost.
