It was a Tuesday in October 2024 when the call came in. Our sales engineer transferred a procurement manager from a Tier-1 supplier to my desk because the conversation had moved into quality territory, and that's where I live.
I'm the quality and brand compliance manager at TRW. Every part family that leaves our stamping, forging, and CNC machining lines crosses my desk before it reaches a customer. We could hit the 21-day deadline. But the quote I sent carried a 35% premium, and he didn't like it.
Here's something vendors won't tell you: standard lead times include buffer. Not because anyone is lying, but because every shop's production queue is a juggling act. A six-to-eight-week quote is partially real manufacturing time and partially protection against the chaos of scheduling. An expedite fee basically buys you a reserved slot at the front of the line and a named human being who owns your deadline. If something goes wrong, you're not competing with twenty other orders for attention.
"That's a 35% premium. What am I actually getting for it?"

- Full first-article verification before the production run starts
- A guaranteed shipping slot that doesn't rely on "we'll try to get it on a truck"
The third point is the one people underestimate. A missed shipping window can kill a deadline just as dead as a machining problem.
The buyer was still on the fence, so I asked him a question. "Have you ever looked up what is a good brake pad thickness?"
He laughed. "Last month, actually."
"And what did you find?"
"That nobody gives a straight answer."
"Right. Because the right thickness depends on the caliper, the rotor, the vehicle weight, and how the car is driven. Anybody who gives you a universal number is guessing. Same thing applies to the bore tolerance on that water pump housing. There's no universal 'good enough.' There's only good enough for a specific part, in a specific system, under specific conditions. That's why the verification plan on your expedite is part-specific."
He was quiet for a moment. Then I told him about a batch of 8,000 stamped brackets we received from a secondary processor in 2022. The plating looked fine to the naked eye, and the vendor's certification said it passed our salt spray requirement. But we had been burned before, so we sent samples to an independent lab. The First Article Almost Didn't Happen
Production started on schedule. First-article inspection was set for day three. Then the forging cell lead called me the evening before.
"Can we defer the first-article check and measure during the run? The furnace took longer to heat, and we're already a shift behind."
I knew I should hold the line. But the deadline was aggressive, the buyer was nervous, and the pressure was real. The thought crossed my mind: what are the odds? We'd made this exact housing before. Same die. Same material cert.
I said no.
Now I have to be honest: it wasn't some heroic discipline. It was mostly muscle memory from a time when skipping a review went badly. That was in 2023, when a foreman convinced me a batch was "basically the same as last time," and I let the first-article check slide. The parts were boxed before we noticed the dimension shift. The redo cost us $22,000 and one very angry customer.
The first article came off the press. The critical dimension—the internal bore diameter where the water pump shaft seal sits—was 0.04 mm outside our internal tolerance. That's roughly half the width of a human hair. A lot of machine shops would have called that "within industry standard" and moved on. But a 0.04 mm offset in this geometry creates uneven load on the seal over time. Eventually it leaks. At the OEM level, a coolant leak means warranty claims and a brand that takes a hit.
Under IATF 16949, first-article inspection isn't a nicety—it's the documented evidence that the process can produce parts that meet specifications. Skipping it to save a shift is exactly how defects become recalls. We re-set the die, ran another first article, and confirmed it was inside spec. Total delay: six hours. If we had deferred the check and run 200 pieces first, the rework cost would have been roughly $4,600 plus two days of schedule slip.
As part of the verification, I pulled a reference document from our engineering library. TRW's history is longer than most people remember, and we still keep an old TRW piston catalog PDF on file. It pays for a named person who owns your date, a verification plan that catches a 0.04 mm problem before it becomes a $4,600 rework, and the ability to tell your own customer "yes" with confidence.
That's the thing about this industry. The metal, the dies, and the CNC programs are all replaceable. What isn't replaceable is the trust that a part will perform as specified. Once that trust breaks, it's very hard to rebuild. I've seen buyers switch suppliers over a single missed deadline, not because the parts were bad, but because the promise was unreliable.
An uncertain promise at a lower price will always cost more than a certain promise at a premium. That's not a sales pitch. That's the bill I've seen paid, more than once, by people who chose "probably on time" over "guaranteed and verified."
