It Depends on Your Situation
I've been coordinating rush orders for automotive stamping and metal forming parts for about seven years now. If there's one thing I've learned, it's that the question "Should I consolidate all my stamping, forging, and CNC work with one supplier?" doesn't have a single answer.
People assume the lowest quote means the vendor is more efficient. The reality is that single-source strategies can save you real headaches—or cost you real money. It depends entirely on your volume, lead time tolerance, and how you define "cheap."
Here's how I break it down. You're probably in one of three situations:
- Situation A — You have low-to-medium volume (under 10,000 parts per year per SKU) and unpredictable demand.
- Situation B — You have consistent, high-volume orders (50,000+ parts per year) and can plan 4–6 weeks ahead.
- Situation C — You're dealing with prototype or emergency orders that need to ship inside 10 business days.
The right strategy for each is different.
Situation A: Low Volume, Unpredictable Demand
In my experience managing over 200 rush jobs across three different suppliers, the lowest quote has cost us more in 60% of cases. Here's why.
When you're ordering 500 stamped brackets or 200 forged fittings at a time, you don't have leverage with a large, specialized vendor. They'll quote you a price, but their real focus is on the client running 200,000 units. Your order sits in queue, and when the client before you changes their specs, you get bumped.
I learned this in 2022. We had a client who needed 1,200 progressive die stampings for a transmission component. We went with a specialist shop that quoted 30% less than the integrated supplier. The catch? They ran the job on three separate setups across four weeks because they kept slotting in bigger orders. Total delivery: 38 days. We paid $700 extra in expedited freight to make up for it.
For low-volume, intermittent orders, a single-source integrated shop often works better—even if their unit price is slightly higher. They can batch your parts with other jobs running through the same facility. The coordination cost is lower per order.

Now, if you're running 50,000–200,000 parts per SKU per year, and you can give your supplier 6 weeks of lead time, the math flips.
What most people don't realize is that specialized suppliers have invested in dedicated production lines for specific processes. A high-volume stamping house can optimize a progressive die to run at 300 strokes per minute. A forging specialist can dial in their presses for maximum throughput. An integrated generalist often can't match that per-part efficiency.
Here's something vendors won't tell you: the first quote is almost never the final price for ongoing relationships. There's usually room for negotiation once you've proven you're a reliable customer.
In Q4 2024, we benchmarked a client's 80,000-unit aluminum extrusion order. The specialized extrusion shop quoted $0.24 per piece. The integrated shop, running the same part through their combined stamping/extrusion line, quoted $0.31. That's an $0.08 per unit difference—$6,400 across the order.
For high-volume, predictable programs, specialist suppliers usually win on unit cost. The hidden benefit: they also tend to have more rigorous quality systems because their reputation hinges on that one process.
This pricing was accurate as of Q4 2024. The market changes fast, so verify current rates before budgeting.
Situation C: Emergency / Rush Orders
This is where I live. In March 2024, 36 hours before a deadline, a client called needing 300 stamped brackets for a production line that had gone down. Normal turnaround: 15 business days. We found a vendor with machine time that afternoon, paid $1,200 extra in rush fees (on top of the $4,800 base cost), and delivered by Friday. The client's alternative was a $50,000 penalty clause for stopping their production line.

How to Figure Out Which Situation You're In
The question isn't "Is single-source better?" It's "Which approach fits my demand profile?"
Here's a practical test. Take your last 10 orders and check:
- How many were under 1,000 units?
- How many had a lead time under 3 weeks?
- How many times did a late delivery cause a problem?
If 6+ of 10 were small or urgent orders, go integrated. If 6+ were large, planned orders, go specialist. For a mix of both, I'd recommend a primary integrated supplier for your core work and a specialist for your high-volume baseline parts.
So glad I learned this lesson early. Almost went all-specialist to save 10% on unit costs. Would have been a disaster when the rush orders started rolling in.
Bottom line: There's no universally correct answer. But if you match your supply strategy to your actual order pattern, you'll save more in the long run than chasing the lowest click price.
