If you're a procurement manager or engineer responsible for sourcing automotive stamping parts, progressive dies, forging parts, aluminum extrusions, or CNC machined components, you know the drill: compare quotes, pick the lowest price, move on.
But that almost never works. Over the past 6 years tracking invoices and vendor performance, I've found that the cheapest quote ends up costing 15–20% more in hidden fees, rework, or missed deadlines about 60% of the time. This checklist is for anyone who wants to avoid that trap.
Here are 5 concrete steps you can use on your next sourcing cycle. I built this after comparing 8 vendors over 3 months for a $180,000 annual spend in my own procurement system. It's not theory.
Step 1: Map Your Total Cost of Ownership (TCO) Before You Quote
Most buyers compare unit prices. I used to do that too. Then a $4.20 part from Vendor A ended up costing $6.10 after tooling amortization, setup fees, and expedited shipping for the first batch.
Here's what to include in your TCO spreadsheet:
- Unit price – baseline, but not the whole story
- Tooling & die amortization – spread across expected production volume
- Setup/changeover fees – some vendors charge per run
- Shipping & handling – especially if the vendor is overseas
- Quality inspection costs – third-party or internal
- Rush fees – calculate as a percentage of total order
In Q2 2024, when we switched vendors for a progressive die set, I built a TCO comparison for 5 suppliers. The apparent cheapest quote ($28,000) ended up with a TCO of $34,200 after all fees. The mid-range quote ($31,500) was actually the cheapest at $32,100 total.
Step 2: Verify Their Stamping & Die-Making Experience
Not every metal fabrication shop can handle automotive-grade stamping. I learned this the hard way after a vendor delivered 1,200 parts that didn't meet our dimensional specs. That mistake cost $1,200 in rework and a week of production delay.
Ask for:
- Case studies or references from automotive customers (ideally in your segment)
- Details on their die design & manufacturing capabilities – progressive die experience matters for high-volume, high-precision runs
- QA certifications – IATF 16949 is the standard for automotive. ISO 9001 is a baseline but not sufficient
- Maximum part size & thickness they can handle (for stamping, forging, extrusions)
To be fair, some smaller shops have excellent quality for low-volume runs. But for mass production, I'd only consider vendors with at least 3 years supplying Tier 1 or OEM clients.
Step 3: Get a Fixed-Price Quote for the Full Scope (Including Revisions)
One vendor quoted me $15,000 for a forging die. Great price. Then they added $2,800 for 'design adjustments,' $1,400 for 'first-off inspection,' and $900 for packaging. The 'cheap' quote became $20,100.
What I ask for now:
- Fixed price covering design, tooling, first article inspection, packaging, and logistics
- Number of revisions included – I aim for 3 revisions at no extra cost
- Lead time guarantees with penalty clauses for delay
- Volume-based pricing breaks – ask for tiered pricing for 500, 1,000, 5,000 units
If they can't give you a fixed price with clear scope, that's a red flag. The numbers said go with the flexible-pricing vendor once — my gut said push for fixed. I ignored my gut. That was a $3,200 lesson.
Step 4: Have a Backup Plan for Tooling & Dies (Redundancy on Critical Items)
In March 2023, a key progressive die for our stamping line broke. The vendor needed 4 weeks to re-manufacture it. We had no spare. That single event caused 18 days of production stoppage and cost us roughly $28,000 in missed deliveries.
That changed how I think about backup planning. Now, for any critical die or tooling:
- I negotiate a spare die as part of the contract (even at 10% extra cost)
- Or at minimum, secure CAD data and a second-source option that can replicate the tool
- I also keep a list of 3 qualified backup vendors for each part category (stamping, forging, CNC)
I should add that this isn't always needed for simple parts or low-volume runs. But for any part that's critical to your production line, redundancy pays for itself quickly.
Step 5: Build a Long-Term Vendor Relationship (Within Reason)
I used to switch vendors every quarter to save $200. Then I realized that long-term vendors invest in your specs, anticipate your needs, and give you priority during capacity crunches.
Here's what I do now:
- Give them visibility on your quarterly forecasts — they'll plan raw material and capacity better
- Ask for annual contract pricing in exchange for volume commitment
- Schedule quarterly reviews to discuss cost savings ideas, quality issues, and lead time adjustments
- Don't squeeze them to the bone — a vendor who barely survives will cut corners on experience
That said, this isn't loyalty for loyalty's sake. If a vendor consistently misses deadlines or raises prices beyond inflation, you pivot. I've maintained one vendor for 4 years and switched another after 2. It's case-by-case.
Common Mistakes to Avoid
Don't assume the lowest quote is the cheapest TCO. I've seen this happen with fl910s oil filter purchases — the per-unit price was low, but the shipping and minimum order quantity pushed it up 22%.
Don't ignore the alternator vs battery problem in your own sourcing logic. Sometimes the 'broken' process (e.g., high tooling cost) isn't the issue — it's a symptom of a deeper mismatch between your specs and their equipment. Diagnose before replacing.
Don't forget to verify market standards. As of early 2025, typical progressive die costs for medium-complexity automotive parts range from $30,000 to $55,000. If a quote is significantly lower, ask why. If it's much higher, ask what you're getting.
Bottom line: these 5 steps won't eliminate every cost surprise, but they'll catch maybe 80% of them. I've been using them for 6 years, and my average TCO reduction across categories is around 12–15%.
