What to Watch out For After You Receive the Parts
I'm an office administrator for a 128-person manufacturing services group. I'm not an engineer. But I manage component orders—roughly $400,000 per year across eight vendors. We buy stamping parts, stamping dies, progressive die components, small forgings, aluminum extrusions, and CNC-machined automotive components. My job is basically to make sure nothing misses a deadline and nothing fails on the shop floor. I report to both operations and finance, so 'good enough' usually isn't good enough.
Everything I'd read about sourcing said the same thing: get three quotes and go with the best price. In practice, after 200+ orders, I found that relationship consistency often beats marginal cost savings. This isn't a theoretical position. It's a checklist I use when the pressure is on.

Step 1: Start with an Approved Print and a Part Number
Before you compare prices, get the print. Not a screenshot from an email. Not a 'similar' drawing. I've learned this the hard way: a part name like 'bracket, front' can mean three completely different things to three different suppliers. The print is the contract.
If you have access to a supplier catalog—for example, a trw piston catalog pdf—download the latest revision. Getting access approved in a crisis is way harder than doing it in advance. And once you have the document, check the revision level. Then check it again when the parts arrive. Treat it like buying an ebike turn signal kit. You see a picture and assume it'll plug into your bike. Then it arrives with the wrong connector or voltage. Automotive parts have the same problem, except the 'connector' is GD&T and material grade. If you don't verify compatibility before ordering, you're gambling.
Checkpoint: part number, revision level, dimensions, tolerances, material grade, surface treatment, and unit of measurement. Don't assume.
Step 2: Ask About Tolerances and Process—Not Just Capabilities
Here's where I used to rush. A supplier says 'we do automotive stamping.' That's like saying 'we do cooking.' It doesn't tell me if they can hold a tight flatness callout after heat treat, or whether they'll deburr the edges before assembly.
I also learned this the expensive way: the conventional wisdom is that identical specifications should mean identical results across suppliers. My experience suggests otherwise. I assumed 'same specifications' meant identical results across vendors. Didn't verify. Turned out each of them interpreted the print slightly differently. One produced parts with burrs inside a mounting hole; the other removed them. The difference showed up in fitment.

Ask the supplier: progressive die or transfer die? What press tonnage? What secondary operations? Where are the critical dimensions measured? How do they inspect them? If they can't explain the process, they're not the right vendor for the part.
Step 3: Request PPAP or a Dimensional Inspection Report Before Ordering
For production automotive parts, PPAP is the standard. The AIAG PPAP manual, 4th edition, defines the documentation package. Level 3 is the most common—it includes dimensional results, material certs, capability studies, and a control plan. But don't just ask for PPAP. Ask which level, and ask to see the actual dimensional report for the part geometry you're buying.
If it's a low-volume prototype and PPAP is overkill, ask for a dimensional inspection report and material cert. I remember ordering a small batch of ball joints—an aston martin ball joint, to be specific—and skipping the report because it was a 'simple' part. The taper was off by roughly 0.4 mm. I might be misremembering the exact number, but it was enough to fail. That one mistake cost us more than a thousand dollars in machine time.
Checkpoint: dimensional report, material cert, surface finish, hardness test if specified. If a supplier can't produce these, that's a red flag.
Step 4: Confirm Traceability and Lot Control (the Step Everyone Skips)
This is the one I'd say most buyers forget. If you order 5,000 parts and they arrive in three batches, can you tell which batch came from which material coil? If there's a warranty issue, do you have heat numbers? If not, you're sorting 5,000 parts by hand.
Ask: do you apply a lot number to each box? Is it on the packing slip? Do you keep material certs on file? For safety-critical parts, you want a trace chain back to the steel mill. It's not glamorous. It's the difference between a 10-minute answer and a 3-week investigation.
When I compared our Q1 and Q2 supplier performance side by side, I finally understood why traceability mattered so much. The vendor with traceability had almost no quality disputes. The one without it blamed their own upstream supplier for a month.
Step 5: Specify Material, Coatings, and Color Tolerances in Writing
Two parts can be called 'steel brackets' and still be completely different. DC01 and DX54D can look similar, but their forming behavior and corrosion resistance are not the same. The same goes for coatings. If the print doesn't specify coating thickness, salt spray hours, or passivation type, you're leaving it to the supplier's interpretation.
If a visible color matters, don't write 'red' and hope. Use a defined reference—like a Pantone number or, more often in automotive, a master sample. If you need to measure it, set a Delta E tolerance—for brand-critical colors, many buyers specify a Delta E of less than 2. It sounds like overkill until a painted stamping arrives in two different shades and the customer rejects it.
Step 6: Agree on Packaging, Labeling, and Shipping Terms—Especially for Rush Orders
This is the step that's saved me the most money. Early on, I bought from whoever had the lowest quote and didn't look at shipping terms. Then a delivery arrived in a loose cardboard box with no packing slip, no lot number, and a freight bill almost as high as the parts themselves. Finance asked why. I couldn't answer.
Now I write down: package type, fragile labels, lot numbers on all boxes, and the incoterm—whether that's DDP, DAP, or FOB. If our warehouse needs special labels, I include that too.
And if you're up against a date, this is where you pay for certainty. In March 2024, we paid an extra $400 for rush delivery of a small stamping run. The alternative was missing a $15,000 event because our line was down. That rush fee wasn't just for speed—it was for certainty. In my opinion, it was absolutely worth it. If you've ever explained to a VP why a part missed a deadline because you chose 'probably on time' over 'guaranteed on time,' you know what I mean.
What to Watch out For After You Receive the Parts
Don't stop at the PO. When parts arrive, check the lot numbers, packing slips, and material certs before you sign for them. Put one unit on a CMM or have it inspected by whoever handles quality. It's a lot easier to reject a batch before it gets mixed into your inventory.
If you're a buyer, build relationships with suppliers who answer questions about tolerance and traceability. They're the ones who can deliver when it matters. The cheapest quote might save you $50 today and cost you $5,000 next month.
Is the process perfect? Not at all. But since I took over purchasing in 2020, this checklist has been the reason I stopped learning lessons the hard way.
